How to Create an SOP With AI: A Human-Reviewed 5-Step Workflow

Notes moving through AI-assisted organization and human approval to become an SOP

When an important business process exists only in someone’s memory, it becomes difficult to train employees, maintain consistency, or continue the work when that person is unavailable.

A standard operating procedure, or SOP, can solve that problem. Unfortunately, documenting a process often gets postponed because the person who understands it is already busy performing it.

AI can help organize notes, expose missing information, and produce a structured first draft. It should not independently decide how your business operates. The process owner must verify the steps, test the instructions, and approve the final document.

THE 5-STEP AI SOP WORKFLOW

CAPTURE → CLARIFY → GENERATE → TEST → APPROVE

1. Capture the Process as It Really Happens

Do not begin by asking AI to “write an SOP for customer onboarding.” That request is too broad and encourages a generic response.

Start by recording how your team currently performs the work. Your source material might include:

  • Rough notes
  • An existing checklist
  • Approved screenshots
  • Process diagrams
  • Frequently asked questions
  • A narrated walkthrough
  • Known exceptions and escalation rules

Capture reality, including shortcuts, decision points, and problems. You are documenting the current process before improving it.

Privacy reminder: Remove customer names, passwords, account numbers, employee records, and other restricted information before placing material into an AI tool. Follow your company’s approved-data and AI policies.

2. Ask AI to Clarify the Process

Before requesting a draft, ask AI to identify gaps.

For example, your notes might say: “Send the request to the manager if necessary.” That instruction leaves several unanswered questions:

  • Which manager?
  • What makes escalation necessary?
  • How quickly should the manager respond?
  • What happens if the manager is unavailable?
  • Where should the escalation be recorded?

AI can help formulate these questions, but the answers must come from someone who understands and owns the process.

I want to turn the process notes below into a standard operating procedure. Do not draft the SOP yet. First, identify: - Missing steps - Vague instructions - Assumptions - Decision points - Exceptions - Required approvals - Unclear ownership Ask me up to 10 focused questions. Do not invent answers. Mark any information I cannot confirm as: “Needs verification.” Process notes: [PASTE SANITIZED PROCESS NOTES HERE]

3. Generate a Structured First Draft

Once the questions have been answered, ask AI to organize the information into a consistent format.

A useful SOP structure may include:

# SOP Section What It Should Explain
1 Purpose Why the procedure exists.
2 Scope Where and when the procedure applies.
3 Process Owner The role responsible for the procedure.
4 Required Tools or Access Systems, tools, permissions, or access needed.
5 Inputs Information or materials required to begin.
6 Step-by-Step Instructions The verified sequence for completing the work.
7 Decision Points Criteria that determine what happens next.
8 Exceptions What to do when the normal process does not apply.
9 Escalation Path When, how, and to whom an issue should be escalated.
10 Quality Checks How to verify that the process was completed correctly.
11 Approval & Revision Information Owner, approval date, version, and review schedule.

Ask the system to distinguish confirmed information from remaining assumptions. That prevents an uncertain detail from quietly becoming an official instruction.

Copy-and-Paste SOP Drafting Prompt

Using my verified answers, draft the SOP with sections for: - Purpose - Scope - Owner - Prerequisites - Numbered steps - Decision points - Exceptions - Escalation - Quality checks - Approval Use plain language. Mark every remaining assumption as: “Needs verification.” Do not add policies, deadlines, or responsibilities that I did not provide.

4. Test the SOP With a Realistic Scenario

A polished document is not necessarily a usable document.

Ask someone who does not normally perform the process to follow the draft. Observe where they pause, interpret a step differently, or need additional information.

Test at Least These Five Situations

Test Scenario What You Are Looking For
Normal scenario Can someone complete the standard process from beginning to end?
Incomplete input Does the SOP explain what happens when required information is missing?
Common exception Are exceptions documented clearly enough to avoid guessing?
Escalation scenario Does the reader know when, how, and to whom to escalate?
Owner unavailable Does the process explain how work continues when the usual owner is unavailable?

AI can create test scenarios from the SOP, but a knowledgeable employee should determine whether those scenarios are realistic.

Higher-risk process? Revise confusing instructions and repeat the test when the process carries meaningful operational, financial, security, compliance, or customer risk.

5. Approve, Publish and Maintain It

The process owner should complete the final review before the SOP becomes an approved business procedure.

Final SOP Approval Checklist
  • Every step is accurate and in the correct order.
  • Each responsibility has a named role.
  • Decision points have clear criteria.
  • Common exceptions are documented.
  • Escalation instructions are usable.
  • Sensitive information has been removed.
  • Links, system names, and access requirements are correct.
  • The SOP has an owner, approval date, and review date.

The NIST AI Risk Management Framework is designed to help organizations incorporate trustworthiness considerations into how AI systems are used and evaluated. Its Generative AI Profile provides additional guidance relevant to governance, testing, and risk management for generative AI.

That supports a simple principle for process documentation: use AI to assist with organization and drafting while keeping validation and accountability with people.

Five AI SOP Mistakes to Avoid

Mistake Better Approach
Starting with vague inputs Capture the real process before asking AI to organize it.
Ignoring exceptions Document what happens when the normal workflow does not apply.
Failing to name an owner Assign a role responsible for accuracy, approval, and maintenance.
Sharing sensitive information Sanitize source material and use only tools approved for the information involved.
Publishing without testing Have another person follow the instructions and identify gaps before approval.

The Bottom Line

AI can reduce the friction involved in organizing process knowledge. Its most useful role is helping you move from scattered notes to a structured draft while exposing unanswered questions.

It should not silently create policies, assign authority, or approve the process.

AI DRAFTS. PEOPLE VERIFY.

Capture the work → Clarify the gaps → Generate the draft → Test the instructions → Approve the SOP
